I have to add to that (and James will second me, since he instigated
most of it): panic early, and panic often.
Lining things up well before you have to and pushing them along as far
as you can as early as you can will expose any flaws while there is
still time to fix or work around them.
If you leave things until the last minute, you may be faced with an
expensive solution or something majorly broken on the day, and you will
be faced with it during that "silly season" time of which James says he
has no memory (protective amnesia, IMHO).
On top of the physical meetings, do stuff like taking photos of the
venues and putting them up for general comment, walking around to see
how hard or easy it really is to do some things. You might discover
something surprising like: while it's not competing for venue, another
fooforaw might people-flood an eatery you were planning on having
available for the conf, or a cafeteria which you assumed would be open
closes early at that time or closes for the entire break (and you might
be able to arrange to keep it open if you get to them early enough, or
arrange a food van instead). You might find that the penguin costume
won't fit through a particular doorway. You might find that there are
no facilities for centralising audio or video recordings (or that Speex
needs to be improved so it'll work on your old recording boxes in real
time, waves to Bernard). And so on.
